Cutting new-store training from 14 days to 5
The original model required 14 days of on-site delivery for every opening. The redesign moved foundational knowledge to pre-work, kept hands-on practice live, and developed local training capacity.

Why 14 days became a constraint
Every new Sandbox VR location used a 14-day, fully on-site training program. Openings increased from 3 in 2023 to 19 in 2025, with 10 more in the first quarter of 2026.
Each opening required two weeks of trainer travel and delivery. As more openings overlapped across regions, trainer availability and travel became part of the scheduling decision.
Foundational knowledge moved earlier, hands-on practice stayed live, and more delivery moved closer to each market
Responsibilities across the redesign
I led the redesign from the Field Trainer role through my current Senior Global L&D Program Manager role. The work included deciding what moved to eLearning, what stayed live, how training stores were certified, how regional trainers were prepared, and how readiness would be checked.
Operations, Deployment, store managers, regional trainers, Directors of Stores, and the Senior Vice President of Stores were involved in the rollout and the decisions about local delivery.
What had to stay in person
Live time remained focused on coached guest-journey practice, technical recovery, floor scenarios, feedback, and observed certification. These activities required equipment, repetition, and a trainer who could watch the performance.
What moved earlier
Foundational product, process, and safety knowledge moved into the eLearning catalog before arrival. That reduced the lecture time required during the live schedule and left the five on-site days for practice.
What moved closer to the field
Eight stores were certified as training locations, and 12 regional trainers and training leaders were prepared to deliver the shared program closer to their markets.
The five-day model
The live schedule used the same learning plan, practice sequence, observation criteria, and certification requirements across markets. Trainers could adjust coaching and repetition while retaining the same performance standard.
How quality was checked
Readiness remained tied to observed performance, scenario practice, and certification evidence. The New Store Opening Portal later added a shared place to record those measures across the first five portal-supported openings.
